How to Vet a GTM Tool in 30 Minutes
The average GTM operator evaluates 4–8 tools per quarter. Most of that evaluation time is wasted — either in full trials of tools that should have been disqualified in the first 10 minutes, or in sales calls with vendors who reveal a critical limitation after 45 minutes of demo. This framework flips that ratio: spend 30 minutes before you talk to a vendor, and you will go into the conversation knowing exactly what to probe.
Phase 1: Pricing Page (5 Minutes)
Navigate directly to the pricing page. What you are looking for: transparency, not cheapness. A tool can be expensive and still pass this phase; a tool with opaque pricing almost always has something to hide.
Green flags: Specific per-seat or per-usage numbers published for at least two tiers. A free tier or a free trial with a clear scope. A clear list of what is included and excluded at each tier. Pricing that scales predictably (e.g., “$X per additional seat” rather than “contact us for enterprise”).
Red flags: Any plan above $500/month that requires “contact sales” to get a number. Features listed as “available on Enterprise” without a defined Enterprise price. Usage-based pricing without a usage calculator or example bill. A pricing page that changed significantly in the last 90 days (check archive.org if the current page looks suspicious — price increases with no grandfathering are common and signal a company under financial pressure). A page that lists logos and case studies where pricing should be.
The hidden enterprise pricing problem: “Contact sales” pricing above the mid-tier is often a signal that the tool’s real price will be 3–5x the visible tier — meaning the SMB/startup pricing is a loss leader to get you in the funnel. Ask for a price range in the first five minutes of any vendor call. If the AE will not give you a number in the first meeting, that is itself a red flag about how the vendor operates.
Phase 2: G2 and Reddit Reviews (10 Minutes)
Five minutes on G2, five minutes on Reddit. They surface different signal types.
G2 (5 minutes): Sort reviews by “Most Recent” not “Most Helpful” — the most helpful reviews are often paid or incentivized reviews from when the product was better. Read the bottom 10% (1–2 star reviews) and the middle 30% (3–4 star reviews). The 5-star reviews rarely surface real information. What you are looking for in negative reviews: recurring themes. If 8 of 15 negative reviews mention “customer support takes weeks to respond” or “the API breaks constantly,” that is a pattern. Single complaints about one edge case are less informative.
Red flags on G2: A large number of 5-star reviews with suspiciously similar phrasing (suggests a review campaign). Very few reviews despite the vendor claiming thousands of customers (suggests they are not asking customers for reviews because the NPS is bad). A pattern of reviews mentioning long implementation times or complex onboarding for a tool marketed as “easy to set up.” Reviews that mention pricing increases after signing an annual contract.
Reddit (5 minutes): Search Reddit for “[tool name] review”, “[tool name] vs”, “[tool name] problems”, and “[tool name] alternative”. Reddit’s GTM communities (r/sales, r/marketing, r/devops) are brutally honest in ways G2 is not. Key subreddits to check: r/sales, r/b2bmarketing, r/salesforce, r/hubspot, r/seo (depending on the tool category).
What to look for on Reddit: threads where operators describe switching away from the tool and why. Threads where practitioners debate alternatives — these often surface specific limitations that do not appear in formal reviews. Posts asking for alternatives by name (“looking for something like [tool] but without X problem”). Vendor employees appearing in threads to defend the product — this is not necessarily bad, but read their responses critically.
Phase 3: Documentation Depth (5 Minutes)
Navigate to the tool’s documentation site (usually docs.[toolname].com or [toolname].com/docs). Spend five minutes assessing depth, not reading content.
Green flags: An API reference with endpoint-level documentation and example requests and responses. A changelog that has been updated within the last 30 days. A search function that returns relevant results. Integration-specific documentation that goes beyond “install and connect.” A community forum or Slack workspace linked from the docs site.
Red flags: Documentation that stops at “how to log in” — no API docs, no advanced configuration, no troubleshooting section. A changelog with the last entry more than 90 days ago (suggests the product is stagnant or the docs team is under-resourced). Documentation that is clearly written for a non-technical audience when the tool requires technical implementation. No search functionality. Broken links or 404 pages in the main navigation.
The documentation quality is a proxy for how much the company respects operators who need to build on their platform. A vendor who does not invest in docs is telling you something about how they will treat you post-sale.
Phase 4: Integration Coverage (5 Minutes)
Navigate to the tool’s integrations page. Confirm two things: does it natively integrate with your CRM, and does it have a documented API for everything that is not a native integration?
The CRM integration question is non-negotiable. If the tool does not have a native HubSpot or Salesforce integration (whichever is your CRM), everything that flows through that tool is disconnected from your pipeline data. A tool without CRM integration requires manual data entry, Zapier middleware, or a custom integration your engineering team will need to build and maintain. Factor in that engineering cost before the first vendor call.
What to look for beyond CRM: Does it integrate with your sequencer (Smartlead, Outreach, Salesloft)? Your data warehouse (Snowflake, BigQuery) if you do analytics work? Your enrichment provider (Clay, Apollo)? A tool that does not connect to the rest of your stack will require manual export/import workflows that break constantly and create data hygiene problems.
Webhook and API availability: Any tool that does not offer webhooks or a documented REST API is a dead end for technical GTM operators. Without a webhook, you cannot react to events in real time. Without an API, you cannot build custom automations. Check that the API documentation exists (covered in Phase 3) and that the rate limits are published. An API with 10 requests per minute is not the same as one with 1,000 — and vendors often bury rate limits in the fine print.
Phase 5: Free Tier or Sandbox (5 Minutes)
Sign up for the free tier or request sandbox access. Spend five minutes doing one specific thing: attempt to complete the most important workflow you would use this tool for.
If you are evaluating a sequencer, create one sequence with one email step and add one test contact. If you are evaluating an enrichment tool, run one enrichment on one row of test data. If you are evaluating a CRM, create one deal, log one activity, and view it in a pipeline view.
You are not looking for completeness — you are looking for friction. How many clicks does the most important workflow take? Are there gates (upgrade prompts) before you can do the core thing? Is the UX clear enough that you could complete the workflow without watching a tutorial? Tools with high friction on the free tier almost always have high friction in production.
Red flag: a free tier that is too restricted to demonstrate real value. If the free tier limits you to 5 contacts, 1 user, and 30-day data retention, you cannot evaluate whether the tool actually works at scale. This is a deliberate vendor strategy — they want to move you to a sales call before you know whether the product is good. Respond by asking for a 14-day full-feature trial before committing to any paid plan or sales process.

- [ ] Pricing page: free tier or free trial available
- [ ] G2: reviewed most-recent 1–3 star reviews for recurring themes
- [ ] G2: no suspicious patterns suggesting astroturfed reviews
- [ ] Reddit: searched for “[tool] review”, “[tool] problems”, “[tool] alternative”
- [ ] Docs: API reference with endpoint documentation exists
- [ ] Docs: changelog updated within last 30 days
- [ ] Integrations: native HubSpot OR Salesforce integration confirmed
- [ ] Integrations: webhook and REST API available and documented
- [ ] Free tier: able to complete core workflow without hitting a paywall
- [ ] Free tier: UX clear enough to use without watching a tutorial
Score 10 or more checks: proceed to a full trial. Score 7–9: proceed to a vendor call but lead with the specific red flags you found and ask for direct answers. Score below 7: decline to invest further time and document why for your team.
