Why this stack at pre-seed

Before you’ve validated your ICP, the worst mistake you can make is over-investing in tooling. At pre-seed, you’re running founder-led outbound to 20–50 prospects a week, iterating on messaging every two weeks, and learning whether your hypothesis about who buys is even correct. Spending $3,000/month on a full enrichment + sequencing + signal platform is capital destruction — you’ll be ripping it out in six months anyway once you know who actually converts.

The Apollo + Smartlead + HubSpot Free combination gives you a functional outbound loop for roughly $137/month. Apollo handles prospecting database and basic sequencing in a single interface, which eliminates the need for a separate enrichment tool at this stage. Smartlead provides inbox rotation and deliverability infrastructure for cold email — a non-negotiable at any volume above 50 emails/day. HubSpot Free CRM stores your contacts, tracks deal stages, and costs nothing until you need automation or reporting depth.

The architecture: how these tools connect

The data flow is intentionally linear. You build a list, you send email, you log replies. That’s it.

  • Apollo → Smartlead: Export prospect CSVs from Apollo (or use Apollo’s native sequences for low volume) and import into Smartlead for multi-inbox cold email delivery. Apollo’s sequence builder works for single-inbox senders; Smartlead is the upgrade path when you’re warming multiple domains.
  • Smartlead → HubSpot: When a prospect replies positively, manually create or import the contact into HubSpot and open a deal. At this stage, manual hygiene is the correct choice — it forces you to personally qualify every lead.
  • Apollo CRM sync: Apollo has a native HubSpot integration. Use it to push contacted prospects automatically so you’re not double-entering.

What you’re not buying yet, and why that’s correct

You don’t need Clay yet. Clay is a workflow automation and enrichment platform that becomes valuable when you have a repeatable ICP and need to personalize at scale across hundreds of records. At pre-seed, you’re sending 30 emails a week and personalizing them by hand — Clay would add $149/month to automate a process you haven’t validated yet. You also don’t need a signal layer like RB2B (website visitor identification) because your traffic is near zero. And you definitely don’t need an AI SDR like Artisan or 11x — those tools are designed to scale a motion you’ve already proven works.

When to upgrade to the Seed Stack

Three signals tell you it’s time to move up: (1) You’ve closed your first 5–10 customers from outbound and you know the ICP profile that converts. (2) You’re hiring your first SDR or sales hire and the founder can no longer personally manage prospecting.
