The tools that do not will face the same fate as the observability middleware layer faced when cloud providers absorbed its functions into managed services: commoditization, consolidation, and in many cases, disappearance.

This includes prompt management layers built on top of Claude or GPT, “AI personalization” tools that are thin wrappers around a language model call, and basic enrichment orchestrators that route data between sources without proprietary data assets.

The exposure here is direct: as foundation models add native tool use, structured output, and memory capabilities, the middleware layer’s function is absorbed into the model API itself. A GTM engineer in 2025 uses a Clay table to manage the enrichment workflow because the model cannot natively orchestrate multi-step research tasks. When Claude 5 or its equivalent can natively execute a ten-step research workflow with fallback logic, conditional branching, and CRM write-back — as an agent rather than a language model — the Clay table pattern loses its differentiation. Clay’s defensibility lies in its proprietary enrichment source relationships and its community — not in its orchestration architecture, which is the component most exposed to displacement.

Vendors like early-stage Regie.ai, basic email-only AI SDR tools, and the lower tier of the 11x/Artisan market are executing prompts that any competent GTM engineer could replicate with a Claude API account and a Smartlead integration.

As foundation models improve, the prompt engineering advantage that separates AI SDR 1.0 from a competent DIY implementation narrows. By 2027, the gap between a well-configured n8n workflow on Claude and a simple AI SDR product will be meaningfully smaller than it is today — which means AI SDR products without proprietary data, deep CRM integration, or genuine agentic capability (not just sequential automation) are competing on a collapsing moat. The AI SDR category will survive, but it will polarize: category-leading platforms with genuine agentic depth (11x at the frontier, Artisan’s multi-channel architecture) will grow, while the simple email-only wrappers will face existential pricing pressure from the DIY path.

3c. Lead Scoring Point Tools (High Exposure)

Standalone lead scoring tools — services that apply ML models to CRM data to predict conversion likelihood — are directly in the displacement path. The core function of these tools is to do what a well-designed Claude prompt now does without a dedicated service: “Given this contact’s firmographic profile, their engagement history, and recent intent signals, assign a conversion probability score with reasoning.” When the foundation model can execute that judgment natively, the rationale for a separate lead scoring service — which requires its own data pipeline, model training, and API integration — collapses.

This is not hypothetical: GTM engineering teams are already replacing standalone scoring vendors with Claude-based scoring prompts that run inside Clay tables. The quality is comparable for most mid-market use cases. The scoring vendor’s historical advantage was access to training data and model sophistication that the GTM team could not replicate; that advantage erodes as foundation models improve and as techniques for few-shot learning from CRM data mature.

4. Categories With Defensible Moats

4a. Proprietary Data Networks (Defensible)

The vendors that are most defensible against model-driven displacement are those whose primary value is a proprietary data network — data assets that a foundation model cannot generate because they require real-world instrumentation, behavioral tracking, or exclusive data partnerships. RB2B’s website deanonymization data, Warmly’s account engagement tracking, ZoomInfo’s enterprise contact verification network, and LinkedIn’s first-party professional graph are examples. These vendors are not exposed to model improvement the same way middleware tools are, because their core asset is data, not the model that processes it. A better Claude does not replace RB2B’s IP-to-company mapping; it makes the data more useful but does not eliminate the data vendor.

4b. Deep Workflow Integration (Defensible)

Vendors with deep, mission-critical workflow integration are defensible because the switching cost is structural rather than feature-based. HubSpot is the paradigm case: it is the system of record for 205,000+ companies, deeply integrated into every GTM workflow from marketing automation to CRM to customer service. Model improvement makes HubSpot more capable (Breeze AI) but does not eliminate the need for a CRM — it raises the ceiling of what the CRM can do. Gong’s revenue intelligence platform is similarly defensible: its value is the corpus of recorded calls and the behavioral patterns derived from them, which are proprietary data that model improvement leverages rather than replaces.

4c. Regulatory and Compliance Moats (Defensible)

Vendors operating in regulated spaces — GDPR-compliant data handling, healthcare-specific CRM requirements, financial services communication compliance — have a regulatory moat that model improvement does not erode. If anything, increasing AI capability in GTM creates new regulatory complexity (AI-generated content disclosure, synthetic persona regulations, CCPA amendments for AI-generated outreach) that vendors with compliance infrastructure are better positioned to navigate than raw model API consumers. This is a smaller category in GTM than in, say, legal tech or healthcare IT, but the moat is real for vendors with genuine compliance depth.

5. The Speed of the Transition: Why 2028 Is the Right Horizon

The observability middleware displacement took approximately three years from the point when integrated platforms reached functional parity with point solutions to the point when the market had restructured around the new architecture. The AI infrastructure middleware displacement appears to be tracking on a similar timeline: 2023 emergence of the middleware layer, 2025 platform absorption of core middleware functions, 2026–2027 market restructuring.

For the GTM stack, the displacement timeline starts in 2025–2026 (the current period, when the gap between model capability and middleware function is visibly closing) and projects to 2027–2028 for market restructuring. Several factors could accelerate or delay the timeline:

Accelerants: Anthropic’s model improvement pace (Claude 3.5 to Claude 4 closed significant agentic task gaps), enterprise adoption of direct model API access reducing the need for middleware abstraction, and the growth of the GTM engineering function (which routes around middleware tools in favor of direct API integration).

Decelerants: Enterprise procurement inertia (companies on long vendor contracts are slow to switch even when better alternatives exist), regulatory uncertainty creating compliance reasons to keep specialized tools, and the genuine complexity of production-grade GTM automation that simple model prompts cannot yet reliably replicate at scale.

The categories at highest exposure (middleware, simple AI SDRs, standalone scoring) represent approximately 60% of the current GTM tool market by vendor count; by revenue, the concentration may be different given that the defensible categories (CRM, data networks) capture the largest revenue pools. If your product’s core value is orchestrating between a foundation model and a GTM system — and you do not have proprietary data or deep workflow integration — you are building in the displacement zone. The sustainable pivot is toward one of three strategies: (1) build a proprietary data asset that improves with usage and cannot be replicated by a better model; (2) deepen workflow integration to the point where switching cost is structural, not feature-based; or (3) move to the infrastructure layer and position as the substrate that AI GTM tools are built on, rather than the tool itself.

For Investors

The GTM tool market is entering a phase where revenue multiples and retention metrics will diverge sharply by category. Tools with proprietary data networks and high switching costs will sustain premium multiples; tools whose value is primarily in the model layer will face compression as foundation model capability rises. The investment thesis for a GTM tool in 2026 should require a clear answer to: “What does this tool have that a better Claude cannot replicate?” If the answer is unclear, the investment horizon is shortening.
